Project - Business Strategy

Compass.

A business strategy project recommending that Compass focus on agent productivity and listing success rather than relying only on scale, acquisitions, or agent count growth.

Problem

Scale alone did not prove durable advantage.

Compass had built national scale, brand recognition, and a large agent network. But in residential brokerage, much of the value still sits with high-performing agents who control client relationships, listings, referrals, pricing judgment, and local credibility.

The strategic problem was turning Compass's agent-centered platform into measurable productivity gains instead of competing mainly through headcount growth, low fees, or consumer search traffic.

Process

What I did.

01

Reframed the problem

Shifted the question from how Compass could grow bigger to how it could make high-performing agents more productive.

02

Mapped the economics

Broke down brokerage revenue, agent splits, and support costs to see where value accrues.

03

Defined the strategic pressure

Identified Compass's dependence on high-performing listing-side agents as the core constraint.

04

Built the recommendation

Proposed a focused 12-month Manhattan pilot of an Agent Intelligence System for top listing teams.

Direction

The strategy shift.

From

Scale growth

  • More agents
  • Higher support cost
  • Diluted focus
  • Weak productivity proof
Strategy choice

Prioritize high-performing listing-side agents

To

Productivity growth

  • +Listing support
  • +Better seller presentations
  • +Higher listing win rate
  • +More GCI per productive agent
How it gets measured

KPI stack.

What this shows

This project shows how I turn a broad company strategy problem into a focused recommendation with clear tradeoffs, metrics, and business logic. The work moves past a generic "use AI" answer and frames the strategy around agent productivity, economics, and measurable execution.
